MASTER 01 // DEMING
W. Edwards Deming
Statistical quality & system thinking
Deming taught that 94% of problems belong to the system, not the people — and that you cannot understand a process you have not measured. The WE method begins exactly there: map the system, quantify its variation, and only then decide what digital and AI should touch.
Out of the Crisis · System of Profound Knowledge
It is not enough to do your best; you must know what to do, and then do your best.
PRINCIPLES // WHAT WE TAKE FROM DEMING
The Deming disciplines in the method
The system is the problem
When performance disappoints, the process is the first suspect — not the workforce. Step 01 of the WE method is Ask/Listen to the people who run the process, because they see the system friction management doesn't.
Measure before you move
Statistical thinking: variation is quantified before it is judged. Baselines are captured in the diagnostic so every later claim of improvement has a number behind it.
Drive out fear, listen to the floor
The people closest to the work hold the truth about where it breaks. Our value stream mapping sessions are built on that premise — and it is why assessments never start from a management assumption.
Continuous improvement, or decay
Plan-Do-Check-Act is not a project phase — it is the permanent operating rhythm. The WE method's step 07 (Monitor & Optimize) institutionalizes that rhythm so improvement outlives the engagement.
APPLICATION // DEMING IN THE WE METHOD
Where Deming shows up in the seven steps
Deming anchors the first half of the method — understand the system, then improve it.
Steps 01–02: Ask/Listen, Assess
Value stream mapping and baseline measurement — the system is drawn and quantified before anything is proposed.
Step 03: Improve pre-digital processes
Variation is reduced and the process stabilized first — because AI running a chaotic process just produces chaos faster.
Step 07: Monitor & Optimize
PDCA institutionalized: control charts, review cadence, and a client team trained to keep improving.

A diagnostic is Deming's first principle applied to your enterprise: measure, listen, understand — before anything changes.
